联想正处于向移动互联网、万物互联的转型期,同时也还处在对IBM服务器、MOTO手机两个重大收购之后的消化期。作为传统的PC巨头,联想有资源、渠道、品牌等资源,但转型不够快。此次,ZUK手机回归,联想移动在“反扑”中国手机市场的同时,也启动了“创想合伙人计划”,以新的机制欲让联想重新焕发活力,破除“大企业病”。当前是联想发展历史上的又一个重要关口,如何破局?记者记者采访了联想董事长兼CEO杨元庆。

记者:联想文化中强调复盘。联想手机过去两年下滑这么严重,你们复盘的结论是什么?

杨元庆:我们没有很好的能够打动用户的产品。过去中国的手机产业就是运营商主导,去年以前联想大约有80%~90%的手机业务依赖这个渠道,我们做不了精品。三个运营商三个制式,每一个都要求定制,而且都是低端产品。这个渠道的成功反倒是害了我们,因为我们的客户不是最终用户,而是运营商,我们考虑的就是满足运营商定制的要求,让他们满意。当时通过运营商渠道销售的很好,我们也就心安理得了,不觉得需要花心思在用户身上和产品上,这是完全错误了。现在回过头来痛定思痛,就是觉得要用匠心精神把产品做好。

记者:当初创立ZUK就是想做一个完全互联网化的手机,因为在联想内部体制原因很难突破。你认为效果如何?

杨元庆:在去年我们其实是下了很大的决心,要抛弃这种(运营商)模式。大家可能看到了联想的销量下滑得比较严重,其实这只是在中国市场,联想在海外的销量一直是比较高速的增长,在中国则出现断崖式的下降。目前我们应该是撑到底了,把不该要的东西、低端的产品都抛掉了。现在保留的应该说都是精品。当然,运营商渠道没有放弃,但在运营商渠道也要强调好的产品、好的品质。未来我们更多是通过零售渠道和在线渠道来做销售。

去年放出ZUK,是因为我们意识到用匠心精神把产品做好是关键。想做好任何一款精品都不那么容易,甚至连做好一个让用户满足的功能可能都不容易。因此,我们成立ZUK,让它独立运营,去把产品给做透。我觉得通过他们这一年来的独立拼杀,做到了以互联网的形式进行产品开发、产品推广,这种模式被建立了起来。这在过去的联想大体系里是比较难以实现的,我觉得这是我们非常大的收获。

记者:ZUK这一年在产品设计、销营、渠道上都做了很多互联网化的尝试。看得出ZUK一直想摆脱联想的影子,成为一个彻底的互联网品牌。现在为什么要收回来?

杨元庆:成立ZUK是去年最正确的决定,但是更正确的决定是让它再回到联想的平台上,联想大平台让ZUK拥有得天独厚的优势。

一方面,ZUK能够反向影响,把联想整体在中国的移动业务带得更加互联网导向,把我们业务模式建设得更加用户导向。ZUK会给联想带来很多新的东西,比如新的接触客户、经营粉丝的方法,新的产品推广模式。

另一方面,联想的国际化平台也可以给ZUK带来巨大价值,把ZUK好产品、好模式推向全球。联想移动中国团队在嫁接ZUK后如虎添翼。把联想和ZUK两方面的优势资源充分结合能让联想长足成长。重回联想后,ZUK可以利用联想大平台在生产、大规模采购方面的优势,包括借用联想所有的资源和力量帮助去进行推广。

大家不要小瞧联想过去十年努力的成果,它最大的成果是全球运营、国际化平台,这在中国找不到几家。ZUK回到联想之后,在这个更大的舞台上可以散发的光和热会加倍。因为当下的中国毕竟只是一个13亿人口规模的市场,而全球是70亿,毫无疑问应该是瞄向全球的市场。联想通过这么多年的努力,在全球建立了销售渠道,建立了很好的运营模式,其实这都是ZUK可以借用的。现在真的是时候把中国好的产品、好的业务模式推向全球了。

其实ZUK独立创业这一年里发展也受到掣肘,比如他们将生产制造交给第三方去做,第三方要先给钱才能生产,这对初创企业是很大的掣肘。如果在联想的大平台上来生产,就可以先生产,卖了之后再付钱,并且还可以享受联想大规模采购的优势,这就是大平台的优势。
