内耗和腐败双重催逼下,格力甚至曾几乎死去

格力在91年的时候,那时销售才1个多亿,但是我们在20多年以后,已经1400亿,利润达到100多亿。

这中间我们经历了两个阶段,一个是95年,95年我们销售收入从4个亿一下做到8个亿,整整翻了1倍,到那一年我们格力电器才可以自豪地说盈利了,如果没有95年的盈利,格力电器可能在97年就要关门了

还有,我们在2001年,收入突破100亿的时候,进行了一次干部作风整顿,之间发生了多少问题呢?

首先第一个就是我们管理者公为私用,今天谈到腐败讲到的是政府官员,但我告诉他们说,只要有交易的地方就有可能有腐败,格力电器也不例外。

我记得95年回来当部长的时候一看,上下关系、领导同事关系、朋友关系,一系列的关系困扰着格力电器的发展。

我们总经理,当时他是从广西到珠海,同时广西有几个人跟他来,作为总经理在上面他未必知道底下的情况,但是带来的人就扛着虎皮当大旗,虽然他没有官职,但是副总都怕他。

当人存着私心做一个决定、做一件事的时候,你是会有多样选择的,当每个人都遵循着私心,你认为这个企业也好,社会也好,还可能有很好的成长,或者有很好的发展吗?我认为不可能。

所以我就要拿总经理带来的人开刀,如果我不把他带来的人按照公司的规章制度去执行的话,这个制度没有办法推行下去。

所以我就盯着那个总经理带来的人,看他哪天犯事。当时我回去就定了规矩,没有财务通知不能给任何人发货,结果有一天,他给一个经销商,没有钱发了货,他那时候工资800块钱一个月,当时我罚了他100块钱,全公司通报,并降了一级工资。好了,告状了!

第二天,总经理把我叫到办公室,说你怎么回事,我说你在上面并不知道下面的情况,我就告诉他,经营过程中因为这个人出现的很多问题,所以我觉得你要是给我这个权利我就把他开除了。

但不管怎么讲,我们老总是不开心的,但我觉得他还是很开明的,因为那年我做到28亿的时候,他没有降我,也没开除我,他还重用我,让我到销售公司当总经理去了,因为我这件事解决了一个最根本的问题,所有人要以制度为标准,这是一个大的问题,看起来是一件小事,但处理的时候起到了震憾性作用。

如果一把手的头脑不清楚,更是企业的灾星

我们空调行业原来四五百家,现在剩下的是寥寥无几,别人说这些企业为什么垮掉啊,所有人会说因为竞争太激烈了,我说错了,因为你没有管理,你没有制度,因为在这个过程当中,甚至我觉得如果一把手的头脑不清楚,更是企业的灾星

所以当时我回来当部长的时候,我干了一件事,建了很多的制度,别人不理解,因为那个时代别人都是随波逐流,说你是逆势而上,

但是我讲了,如果我不这样做,格力早垮了

我发现最大的问题,我们公司当时的利润,表上显示有1000万的利润,但是有5000万的应收款。95年通过我一年的努力,制度建设,我们已经没有应收款,所有的商家都把钱先打在我们帐上,我们还有什么理由要到银行去大量贷款?还要欠上游供应商的货款?

从97年开始,我们格力电器没有银行一分钱贷款,这就是制度建设的好处。

要想建立一个好的文化,你就一定要得罪一批人

要想建立一个好的文化,你就一定要得罪一批人,因为这批人长期在行政利益过程当中,他们是受益者。而你要建立一个制度,建立一个文化,这些人马上就成了你的敌人,他们一定会怎么样,盯着你。

那时候卖空调很赚钱,一车空调你赚二三十万,因此旺季给谁先发货给谁后发货对于经销商来说影响很大。中国有一句话叫关系学,我在公司,没有人知道我家在哪里,但是就是有人这么厉害,那人湖北武汉,真的找到我哥哥。

结果我哥哥那天就打了一个电话给我,说明珠,我要到珠海,我说现在我特别忙,正好到了旺季,我说你以后再说,不要来,他说我不来找你,我来拿空调,他说有个经销商找他,帮他拿一百万的货,可以得两三万块钱。

我听到后来特别生气,当时人也比较冲动,因为我整个身心投入进去,所以我哥很得意的时候,当时我就问他,我说有好处吗,他说有,我说你不要来了,我就把电话挂了。

那这一挂,我和我哥哥二十年没有见面,没有这个妹妹,这个妹妹六亲不认

这件事,看起来我哥哥很不高兴,按照我哥哥的逻辑讲说,你现在当了部长,才当了一个小部长,这么好的好处你不给我。

所以我们说当有一个人做抉择的时候,你选大选小的时候,是你得到还是放弃的时候,真的是你要掂量。

在格力最困难的时候就是别人不理解,我曾经记得有人跟我讲说,董明珠,你要当心点,那些人背后都在骂你。你听这些话你是往前走还是停下来,我觉得这是最难的事情。

我没有退缩,我相信只要坚持一定会成为赢家。最后的结果是让我很欣慰的,那些曾经背后骂我的人,恨我的人,今天他们都在感谢,肯定我。我今天做了什么,要对未来负责,也要对过去负责

我也曾经哭过,1995年11月,我在出差途中突发高烧住院40天,医生一轮轮的询问让我意识到事情的严重性,当时我真正想到我的儿子怎么办?

但后来我又想,如果没有那么多的舍弃,可能没有格力的今天。没有什么困难和不困难,关键是你敢不敢去面对。”

因此,格力没有因为95年的业务人员叛逃而垮掉,而是我们恰恰用制度建设维护了一个市场公平,让我们有了一个供应的市场,让产业的上游下游和我们企业结合起来,所以使得我们营业额突然翻了七倍。

也就是这一年以后,我们超过了春兰,96年格力电器就号称在中国市场上排在了第一位。

从乔布斯到任正非再到董明珠,这些一手将企业带至顶峰的管理者身上都有一个深深的印记:强势又狼性!如果能让企业发展,强势、狼性又有何错?何必惧怕“小白兔”的指指点点?最后以任正非一句话结尾,我们一同引以为戒:
