如今,距离用户量超1000万整整一年后,MIUI团队的掌舵者、小米最年轻的联合创始人兼副总裁洪锋昨日对新浪科技表示,这个数字刚好超过3000万。

2013

“去年MIUI还是一个工具型的产品,今年已经是一个生态系统”,洪锋说MIUI团队今年最主要的工作,就是为MIUI向互联网平台推进打下了初期的基础。

所谓基础工作主要集中在如下领域:应用商店、游戏中心、浏览器、在线阅读(多看阅读/小米小说)、在线视频(小米盒子/小米电视)、在线音乐、主题商店以及小米商城。“2013年,我们的工作从零开始,到现在已经形成了一定的规模”,洪锋总结道。

所谓的一定规模,需要用数字来衡量。例如MIUI的应用商店,目前每天的App分发量峰值约为1200万。这个水平大约在行业内排名四五位,更靠前的几家日分发量峰值约3000万。不过在小米手机上,MIUI应用商店优势明显:分发量占到总体的70%。

这个优势也在其他方面得以体现。小米浏览器是小米手机上活跃用户最多的浏览器,排在二三位的是UC浏览器和QQ浏览器。之所以能够形成这种情况,一方面源于MIUI及应用在小米手机上的先发优势,另一方面也在于MIUI在小米手机上能进行系统级的优化。

上面提到的八个方面,实际上涵盖的大多是数字商城类的产品。小米体系中,所有的数字内容购买基本都要经过MIUI提供的米币渠道。现在MIUI在软件业务上的单月流水已达3500万元,而在用户量为1000万的一年前,这部分业务的收入只有500万元。

3500万元的流水中,既包括来自应用商店分发业务、浏览器导航业务的收入,也包括来自付费的主题、高品质音乐、视频以及图书等数字内容。付费主题的月收入已有150万元。当然其中最大的贡献者是游戏联运。洪锋没有透露详细数据,但表示“游戏用户的ARPU相当高”。

数倍增速之外仍有更大的想象空间,尽管今年小米通过一系列活动培养用户的付费习惯,但目前MIUI的3000万用户中,只有100多万用户曾经充值消费。

“MIUI今年只有两个方向”,洪锋对新浪科技表示:一是改进技术、提升用户体验,二是构建生态系统的骨架。至于上面提到的八件事,洪锋说MIUI的原则是能少做就少做,“生态圈之外的事情我们不做,我们要做消费者和内容商、服务提供商的通路,尽量少产生具体的内容”。

做与不做,MIUI有明确的边界。而且洪锋的管理原则是,在能够达到业务目标的前提下,团队人数越少越好。洪锋有个判断:团队规模小的时候,一般都比较靠谱;团队越大,就越难维持之前的靠谱程度。而他这个判断的逻辑基础是:世界上靠谱的人数有限。

按照这个逻辑,随着团队规模越长越大,就会开始变质。原先没有制度都能运行良好的团队,到了一定的规模就需要通过绩效、KPI等制度来束缚,给运营带来极大的负担。过去的几年中,MIUI的团队就由最初的几个人,拓展到目前的400多人、十几个团队。

这意味着,洪锋已经没有办法实时掌控每一个细节。他对团队放权太少,会成为整体推进的瓶颈;而放权太多,又会带来很大的风险。好在MIUI找到一种相对能够两全的方法:建立试验田。试验田就是在小米用户中招募的一小批体验版用户。相当于某种灰度测试。

这种方式即能保证每个团队的想法,都有可能快速实现,又通过小规模测试的方式,控制了新尝试可能带来的风险。

2014

用了过去一年的时间,MIUI印证了自己软件和互联网服务的商业模式能够成立。马上就要到来的2014年,MIUI又准备干些什么?

“未来我们绝大多数精力,会放在MIUI怎么提升小米手机的软硬件一体的体验”,洪锋直言MIUI在小米手机上有天然的优势,MIUI也会把主要精力放在有优势的地方。按照小米手机未来的规划,洪锋预测到明年底,MIUI生态系统的日活跃用户会超过6000万。

小米手机固然能在硬件层面带来支撑,但MIUI用户中仍有15%是刷机用户,这个比例用洪锋的话来说就是“敢刷机的差不多都已经刷了”。刷机毕竟是件有门槛、有风险的事情,显然不能指望这种方式让更多非小米手机的用户纳入MIUI的生态系统中。

MIUI选择的方式是将原有的小米桌面产品进行升级,推出小米系统。与小米桌面相比,同以应用形式存在的小米系统不单能让用户不刷机就能使用MIUI的桌面,而且用户手机的拨号、短信、联系人等功能也被替换为MIUI的模式,相当于“70%的MIUI体验”。

已经做了一年多的小米桌面,现在的日活跃用户超过200万。小米希望被定义为不刷机MIUI的小米桌面,能带来更多小米手机之外的用户。

相对而言,这仅仅是一个战术层面的策略。MIUI真正在战略层面的意图,首先是成为智能平台,可以连接用户和他们需要的产品;然而在成为数字内容提供商、互联网服务商和用户之间通路背后,MIUI真正的战略远景目标,是成为用户整个生活服务提供商。

“我们之前说的所有事情,跟PC互联网没有太大的区别,我们只不过是照抄了PC互联网的模式,除了在移动互联网不太适用的广告模式”,洪锋对新浪科技表示,用户使用PC的时间越来越少,未来用户大部分的交易行为,或多或少都与收集有关。

这里面孕育着巨大的通路,洪锋说。“你给用户带来价值,用户才会选你,MIUI目前提供的价值是好用”,他透露未来MIUI的设想是把全社会的服务,能和MIUI结合在一起。“这件事情没有人做过,我们要好好探索”,洪锋否认MIUI想做的只是另一个支付体系。

实际上,MIUI的这种探索已经开始。

最近MIUI在拨号界面推出了黄页类产品。以中国移动为例,这家通讯运营商的不同服务,可能要使用到不同的号码拨打,而在MIUI中用户只需要在拨号界面输入10086,就能转到中国移动的黄页界面,列有不同服务的直拨号码,甚至还能直接点击充值。

又或者你想打电话订餐,当你输入订餐号码后,MIUI会给出餐厅的黄页界面,这个界面上可能以及过提供了这家餐厅可供选择的订餐内容,直接点击即可完成下单,甚至还直接与大众点评的信息连接,可以一键跳转到这家餐厅的点评页面。

“用户为什么要打电话?是因为要做一些事情”,洪锋说在MIUI的通讯录里做商务相关的产品,可以形成一个自然连接的纽带。在这种模式下,通讯录就成为一种商户可以定制的软件商店,而电话号码就是进入这个应用商店的通路。

类似的探索会在未来逐渐浮现,而小米的目标,是想让小米成为用户生活中的一道令牌,成为用户和世界联通的桥梁。“这中间可以产生的商业模式是惊人的”,洪锋也补充说MIUI并不是想与谁正面竞争,他觉得这个过程不是零和游戏。

洪锋把业务发展分为三个阶段:基本功、套路、自由发挥。他认为MIUI在国内已经开始进入自由发挥阶段,而在海外还处于苦练基本功的阶段。
