“几乎所有的同行在开发布会时都要踩小米几脚。”雷军说,成为了中国第一以后,小米一下子从颠覆者和挑战者的角色,变成了一个防守他人攻击的防御者。“这个心态我有点没有转换过来。”

创办小米的这五年,雷军把小米成功的一部分归结于“低调”。低调,为小米争取了生存空间和势如破竹的速度,让小米成为了中国第一,也让小米成为了公众的焦点而离“低调”的初衷越来越远。

也许雷军已经很善于处理如何低调地将一个公司孵化壮大,但如何在壮大以后维持低调和谦卑的姿态,这也许不再是他一个人可以决定的了。

一位接近雷军的人士告诉记者,雷军很爱惜自己的羽毛,也很关注外界是如何看小米的。2013年,雷军曾发表过一篇《总有些事情让人无奈》的微信文章,在里面他提到,看着一些媒体撰写的关于小米和他个人不符合事实、有些怂人听闻的标题,他就心情很复杂。

“因为很多人都在这些新闻下面骂我。”但他心里也清楚,“做互联网的人都知道,娱乐、消费、消解,往往是无法避免的集体情绪,人们未必都有恶意,但是有些事说多了也许就当了真,这会让我们有些伤神。”

雷军个人微信公众号在2012年12月第一次发声,基本保持每年8篇左右的更新量。但在2015年,这个公众号更新了15篇文章,数量是历年来之最,也反映了他在这一年的压力。

在这一年里,雷军反复谈到自己创办小米的初心,小米目前遇到的困难和原因,以及他对小米的未来和改变社会现状的企业责任等各个方面。他用非常朴实、真挚的语言细说了一遍,希望公众能够对小米目前的做法有更多的理解和耐心。

雷军确实很难不紧张,很难不焦虑。作为一个后来者,小米发展的速度太快,小米提出的“互联网模式”打破了传统产业复杂的利益链条,影响了太多同行竞争者的定价结构,这注定了他在享受高速成长的过程中也会受到一些来者不善的评价。

但媒体众多的报道和评价中,也有些小米实际存在的问题。

2012年雷军在一次公开讲话中,第一次总结小米的成功来自于“天下武功,唯快不破”。他认为,在确保安全的情况下提速,是所有互联网企业最关键的问题。“快本身就是一种力量”。

小米之所以能在五年内快速增长成一个近450亿元估值,出货量7000万台,全国手机市场占有率第一的手机厂商,来自于它的轻资产模式可以保证小米快速反应和增长。

没有工厂,没有渠道,没有零售店,减少中间环节。这让小米可以减少渠道、门店、销售成本,把更多的精力放在研发、营销和用户沟通上。但这恰恰却成为了现在雷军不得不慢下来的原因

他最初的想法是希望通过小米手机搭载的MIUI系统,构建一个移动互联网生态,并在该网络上销售相应小米服务以获得盈利。

截至2015年2月,MIUI的全球激活用户数才刚刚超过一亿。而小米所进军的互联网金融、本地生活服务、移动游戏等多个领域已经有阿里巴巴、腾讯、360等一系列行业巨头占领了榜首位置,小米刚过亿的用户体量还难以直接和这些公司进行正面较量。

更严峻的问题在于,从2014年底开始华为、魅族、360、乐视、锤子等各个国产手机厂商先后模仿小米的互联网营销模式。

他们通过网络直销的方式销售手机来降低手机价格,并通过构建用户社区来和消费者互动,进行线上口碑营销,拉近了和小米的差距;另一方面,这些手机厂商本身积累了社会销售渠道和运营商渠道,铺货能力强,同时通过和传统手机制造商合作的方式弥补了制造和研发的短板。和小米相比,他们能采用更灵活的手段来调整线上和线下销售的比例和价格。

如此一来,小米曾花了四年所慢慢积累的“门槛”被对手不那么费力地跨过去了。

雷军在2014年已经意识到手机市场接近于饱和,小米需要尽快找到下一个突破口。他就提出国际化、小米生态链、小米电视和影业等一系列布局,希望能够抓住下一个“风口”,来积累更多的小米用户,以构建出他所预期的“帝国”规模。

但是,这时候“快”的缺点还是一一暴露。

手机成本定价导致小米无法提供庞大的资金来构建线下渠道。没有渠道,意味着小米的产品还很难深入到互联网并不发达的乡镇地区。没有专利,让小米海外化接二连三地受到了专利诉讼,甚至险些被禁售。没有独占的视频内容和线下体验店,让小米电视无法仅依靠价格优势从互联网电视大战中胜出。

2016年3月,小米在华润五彩城开设了第二家小米之家,小米副总裁林斌在开业典礼上接受采访时承认,小米必须采取线上和线下结合的方式,以不亏本的形式发展线下零售团队。去年9月小米在当代商城开了第一家小米之家,是小米第一家真正意义的直营零售店。

“自营可以保证自己设计,自己优化细节,成本也没有那么高,颠覆了之前我们对线下零售的理解。”林斌表示。

但如果按照一年开一家的形式,小米较低的利润率不允许,恐怕很难在短期内超越传统手机厂商近十年建立的庞大线下销售网络。

另一方面,智能手机在国内的市场已经趋于饱和,如果还只期望在手机方面得到100%的增长,几乎不可能实现。也就是说,小米需要尽快找到下一个“风口”,从其他硬件、终端入手,以继续保持高速增长。

空气净化器、移动电源、净水器以及插线板,通过投资生态链企业,小米在用间接的手段探索新的增长点。

“目前价格昂贵、国内缺乏有力的可替代产品、适用人群多,每日使用频次高,才符合小米生态链的要求。”小米生态链联合创始人刘德在小米生态链新品牌发布会上表示。通过这几个手段,小米已经在衣、食、住、行各个领域积累了29家生态链企业。

但生态链的探索又带来另一个问题。生态链企业的产品被冠以小米的品牌推至与众,当这些产品出现了质量问题则会对小米品牌带来一定损害。另外,“过去一年小米生态链企业发布了20多款产品,让消费者觉得小米不专心了。”雷军解释这也是他所担忧的一个问题。

最终雷军选择将小米小米生态链分离,利用MIJIA(米家)品牌作为小米生态链品牌,用新的品牌能比较好的保护小米品牌,同时也不失小米品牌对生态链创业公司在资源、合作各方面的信用背书。

但这一切,也多少印证了雷军2012年博客中自己曾总结的一句话,“快了以后能掩盖很多问题,企业在快速发展的时候往往风险是最小的,当你速度一慢下来,所有的问题都暴露出来了。”

小米的楼,还远不够高”

在“风口”上狂奔了五年的小米开始进入了调整期。

雷军在1月份的年会上说,过去一年他看到各种各样的负面报道和批评甚至诋毁,“我们小米手机不再发烧了”“小米就是个屌丝机”“小米的产品节奏乱了”“小米啥都做,就是个百货公司”。

“唯快不破”是雷军长久以来的追求,但却不得不承认这种“大跃进”式的速度在某些程度来说,是通过牺牲基础设施建设的时间而达到的。

在年会的通篇讲话中,雷军再也没有提到过“快”字,相反他第一次提出了“补课”。

他希望今年的小米可以慢下来,从运营、品牌建设和员工激励制度上补课,探索虚拟现实(VR)和智能机器人等前沿领域,另外在研发和技术上聚焦和突破,加强小米的技术实力。

小米探索实验室在今年2月底刚刚成立,由小米联合创始人黄江吉和小米路由器总经理唐沐负责。目前团队已经招募了来自腾讯谷歌Facebook等公司近20人。

这个实验室的首个项目是VR。目前还在招聘阶段,首批招聘岗位包括3D引擎研发工程师、计算机图形算法研究员、Graphics GPU工程师、3D设计师和用户体验负责人。

2015年小米最后一场发布会,被媒体定义成一场“最煽情的发布会”。在发布会临近尾声时,雷军谈到了他初来北京的那段经历。

对他来说,再没有什么比24年前,只身一人从武汉到北京,走在空荡荡的车站广场上时那般茫然了。

第一个十年,让雷军从一个刚大学毕业的懵懂少年,一路成长为金山总经理,成为了金山上市的主要功臣。第二个十年,他从高处离开,重新思考人生并创办了一个颠覆过去的手机公司。

这个勤奋、自律、相信顺势而为的湖北男人,依然会愤怒、依然会不服气、依然相信天道酬勤。谁也无法预料,下一个十年,小米会变成什么样?
